Finding the Truth of Execution

I was enlightened and hit the nail on the head which was what I felt once I finished reading the book Execution- Reaching the Goal Is the Top Priority written by Li Zeyao. Compared with other books with the same theme of execution. Mr. Lis the point of view is that human nature is evil. The book is committed to provide the manager with useful, practical and effective ways to manage staffs and deal with affairs.

First of all, He considers the ability of operation and plan as the core to the execution. Meanwhile, the execution level of the manager can be evaluated by different ways of target decomposition. He takes the example as follows. How do you decompose five million tasks to your ten staffs? Most of the managers will handle it as other people do, that is, they distribute tasks worth 5 million dollars to ten staffs and depend on their ability to finish the tasks. The author considers such managers as the “headmen” who lack the “core” as the managers. So what is the core for the managers? The right way to decomposre is to take the tasks themselves. The ability of operation and plan is just the core to a manager. To put it simply, the competent manager consider should the tasks worth 5 million dollars at a production line. His ten staffs will be responsible for each procedure of the line. Then they will finish the tasks through the excogitation and optimization of the whole production line. There are as least two advantages by doing it such way. Firstly, it will improve the efficiency and avoid waste of material doing. The way of it is like everyone is responsible for a production line. Secondly, it will improve the ability of control the whole situation for the manager. Every staff is just in charge of one part of the production line which will improve his ability of showing his own independence. And this is just the secret of distribution.

Secondly, Mr. Li believes that at present Chinese enterprises have a serious misunderstanding in material incentive. They evaluate the performance of employee's ability and attitude. From the author's point of view, ability is a part of one’s nature while the attitude is the part of one’s choice. Employee's ability and attitude should not be evaluated but can be reviewed. The evaluation of one’s ability and attitude can be called personnel appraisal. However the real performance appraisal should focus on the process and result of the employee's work. It is also a comparison among the employee's actual work and the required working standards which will reflect the concept of evaluation rather than review. Such thought of “no pains no gains” just reflects the spirit of making work pay in our constitution. So from this perspective, the author thinks that the minimum wage regulations go against such spirit according to the current Labor Law. How do enterprises solve this problem as this is the reality? The author’s book Execution- Reaching "the Goal Is the Top Priority" gives some suggestions. Basic salary is bases on its basic work, which is the bottom line of responsibilities of the position. The basic salary will be determined by how much the basic work he finishes. The enterprise recovers salary for the part which the employee fails to finish but not just deduct it. In his book for Chinese Management (operation edition), he elaborates this suggestion by using the mathematical theory of the linear function y = kx + b. Such chart model and mathematical deduction can be easily found in author’s books. The author puts forward his thoughts intuitively and profoundly by using them.

In the last part, as for execution, the author presents the exhortation “regulate the process, standard as result”. Regulating the process is the embodiment of the ability of manager’s operation and plan while the latter is the basic requirement for the manager to stimulate the employees. At the same time, the exhortation also summarizes the concept which is presented by the author above. The process is the basic work of employee while the standardization degree is his basic salary. The result is the contribution from the employee while the standard degree is the bonus for the employee. In performance appraisal, if the process and result are evaluated by weighted averaging method, it will result in that the employee will lose the balance between the process and result. So for this situation, the author comes up with the multiplication way to evaluate them which will avoid it effectively.

In the book Execution- Reaching the Goal Is the Top Priority, the author also emphasizes his review regards to enhancing manager’s ability. He proposes the concept that knowledge is the ability while the integrity of knowledge is equal to the ability which refutes the mainstream view that knowledgeable people may not be capable. Throughout the whole book, the author’s ideas hit the enterprise’s misunderstanding and drawback, even to the mainstream cognition in the society.
